Leadership is fundamentally a design challenge. Participation is the object of design. For decades, educators and other leaders have focused on increasing engagement to improve learning, performance, and achievement. But engagement is an internal human experience. We cannot directly observe or intentionally design it.Architects do not design comfort, engineers do not design traffic flow, and product designers do not design delight. They design the systems from which those outcomes emerge.Leadership is no different. The Big Book of Participation Design introduces a practical framework for intentionally designing participation: how people interact, contribute, collaborate, and grow together. Written with teachers and other educational leaders in mind, the book offers both a new way of thinking about leadership and practical tools for putting that thinking into action in classrooms, schools, and districts. At its center is the Participation Cycle, a way of understanding participation across seven stages, from Arrival through Celebration, and intentionally shaping the conditions people experience along the way.The book brings the framework to life through 196 Participation Structures: practical ways to design how people take part. Rather than treating these structures as isolated activities or engagement strategies, Participation Design helps leaders select and use them with greater purpose by attending to dignity, belonging, and the different ways people participate with themselves, with others, and as part of a group. When participation consistently honors dignity, belonging becomes more certain, engagement becomes more likely, and achievement and human flourishing can emerge. What if, in our efforts to increase belonging, engagement, and achievement, we have been trying to design the wrong thing? Maybe it is time to design participation.
